72 Duster door felts Help!

Hi Guys and Gals, I just tried to replace my door inner and outer doors felts. The inner worked out ok but the outer rubber one does not sit right in the door. I know there's a l/r and I matched them up and they looked the same. The old ones where bought from year one 20 years ago and where cracked. The new ones sit lower on the door and rotate when the window goes up and down. I contacted the seller just today. My problem is going to be is removing the new one without damaging them. The old ones got ruined when removed. The new one never sat right on the door. I attached pictures. You can see primer where the old felt covered it.
Any suggestions would be great to removing them with out damage.

Well I'm getting a new set delivered. Cut I have to find out why tHe new ones sit lower. Any tricks taking the old ones out without ruining the old ones?
